Program Overview

GT Program is a massive CMS modernization initiative for a Singaporean client. The goal is to migrate and modernize approximately 150 websites from 2025 through 2027.

The program operates on a rolling delivery model, handling ~10 concurrent website migrations at any given time.

Scale & Scope

• Team Size: 120+ Engineers.
• Environment: Multi-project, multi-CMS ecosystem.
• Timeline: 2025 – 2027.

My Role: Technical Lead (COE) & Delivery Lead

I hold a dual responsibility role, splitting focus between Center of Excellence (COE) and Delivery.

1. COE Responsibilities (50%)

• Architecture Guidance: Provide technical solutions across multiple delivery teams.
• AI Adoption Strategy: Defined and deployed the program-wide AI strategy, achieving a +30% productivity improvement.
  
  
• Technical Governance: Established frameworks for enterprise-scale delivery.
• Client Interface: Act as the primary technical liaison between the client and platform vendors.
  
  

2. Delivery Lead Responsibilities (50%)

• Stream Leadership: Lead delivery for assigned project streams.
• Standardization: Drive consistency in Architecture, DevOps, and Code Quality.
• Risk Management: Oversee technical roadmap execution and risk mitigation.
  
  

Key Achievement: AI Adoption

Recognized as a pioneer at FSOFT for leading the AI transformation within the division. This initiative enabled early adoption of AI tools, capability build-up, and strengthened our competitive bidding position.
